The playbook to build the company of tomorrow. Not automate the one of yesterday.

Human × AI is a playbook for AI transformation that produces measurable P&L results, accelerates innovation, and rebuilds the organisation to be customer-centred, intelligence-embedded, and learning-loop ready.

01The Position

Not a thesis about AI. A position drawn from inside the work.

The Human × AI playbook is drawn from leading the Human × AI community of 1,200+ senior leaders on Substack, and from inside the work itself. Running the AI redesign at Chegg today, while advising tech and tech-services companies through theirs. Four prior tech transitions before that: leading the largest corporate and governmental AI programs at Coursera; licensing to SaaS at Microsoft and Oracle; web to mobile at Microsoft and Oracle; on-prem to cloud at NetApp.

The pattern held every time. The companies that won did not buy better technology. They redesigned how their people and processes worked around what the technology now made possible. The ones that added it as a layer produced incremental gains and structural fragility.

60%
of companies generate no material value from AI
39%
of AI users see any EBIT impact, most of it under 5%

Not because the technology fails. Because the organisation underneath was never redesigned to hold what AI now makes possible.

02What AI Changes

AI changes what the company is.

Cloud, SaaS, mobile, CRM changed how work was done. AI is a different kind of shift.

Organisations were built around knowledge. Who has it, who produces it, who synthesises it. AI has made knowledge abundant.

The companies that win the next decade will be built on judgment, learning velocity, and the orchestration of humans and AI working together.

"I started Human × AI after sitting in a room of smart operators whose AI strategy was to automate, drive efficiency, take cost out. That was the whole strategy. They had not lived through the prior transitions. Most rooms are still that room. The point of this playbook is to change that."

03AI-Native Leadership

The redesign creates the conditions. The leader holds the lead.

AI makes intelligence, knowledge, and speed abundant. What stays scarce becomes the source of value: judgment, purpose, integrity, courage, empathy, groundedness.

The new conscious leader, in integrity, grounded, holding the truth for the path forward, is the highest-leverage asset in the company of tomorrow.

The Purpose
Build the companies of tomorrow. Not automate the companies of yesterday.
The Rule
Judgment before automation.
04The Methodology

Four moves, run in order.

The work that produces results is always the same work, in the same sequence. The discipline is the methodology, not the technology.

01

Capabilities.

What outcomes the function exists to deliver. Defined before any workflow is touched.

02

Workflows.

Mapped honestly, redesigned end-to-end. Each step classified autonomous, augmented, or human-essential.

03

Judgment.

The deliberate placement of human decision-making, where it changes the outcome.

04

Data flow & loops.

Data as shared infrastructure. Every correction logged. The function compounds.

05The Pattern

The results.

Across the redesigns in my track record at Chegg and current advisory work in tech and tech-services, the pattern is consistent. The ranges below are directional, drawn from operator-grade engagements, not industry benchmarks.

Cost reduction
1025%
P&L cost out, sustained across the redesigned function.
FTE reduction
1530%
Classified, not cut. Headcount may move; leverage is the target.
Innovation delivery
510×
From months to weeks. Cycle time compresses as workflows redesign.
Customer validation
Months Weeks
Pulled forward in the cycle. Decisions earlier; risk lower.

Margin expansion alongside value creation. Cost-out and growth in the same motion, not as a tradeoff. Scalability of key human capital. The most valuable people scale further; their judgment reaches more of the work, because the work is built to receive it.

The numbers will vary. The pattern doesn't. Companies that run the Human × AI playbook don't deploy a tool. They redesign the work, and everything that follows changes with it.

06About · Karine Allouche

Written by an operator who's lived four of these.

Karine Allouche, founder of Human × AI

I'm Karine Allouche, founder of Human × AI.

CEO and operator. I led the management buyout of GlobalEnglish, rebuilt it around SaaS and AI-powered learning, and sold it into the world's largest online corporate language training company. Since 2024, I've led some of the largest governmental and Fortune 2000 Gen AI capacity programs in the market. Today I'm GM of Language Learning Worldwide and Skills Integration Europe at Chegg, running the AI redesign from the inside. Through Human × AI, I advise companies and investors on theirs.

I've lived four of these transitions. Corporate and governmental AI at Coursera. Licensing to SaaS at Microsoft and Oracle. Web to mobile across the same era. On-prem to cloud at NetApp — the company now powering the data layer of this AI world. The pattern held every time: the winners didn't buy better technology. They redesigned how their people and processes worked around what the technology now made possible.

Human × AI is the playbook for this one — written from inside it, not above it. Tuesdays on Substack. I read every reply. Running this redesign and want a thinking partner? Write directly.

08Who This Is For

The leaders accountable for the redesign.

01
CEO, CRO, CMO, CHRO.
And the boards that govern them. The senior leaders sitting with a named outcome on a named timeline, accountable for the AI redesign of their function or their company.
02
Founders.
Of growth-stage and PE-backed companies, making the call now, when the redesign is the work that determines the next round, the next chapter, the next decade.
03
PE and VC firms.
Deploying methodology across portfolio companies. The pattern transfers; the discipline is what produces results across portfolios, not just inside one.
09What To Do Next
